The 7 KPIs That Actually Matter
Before building a single dashboard, agree on what you're measuring. These seven KPIs cover the full revenue lifecycle:
1. Pipeline Velocity
Formula: (Number of Opportunities x Win Rate x Average Deal Size) / Sales Cycle Length. This is the single best predictor of future revenue. If velocity is trending up, the business is healthy. If it's flat while headcount grows, something is broken.

2. Forecast Accuracy
What you predicted vs what closed. Simple in theory, messy in practice. Most companies measure this wrong by comparing the final week's forecast to actuals, which is just short-term prediction. Real forecast accuracy measures the forecast from week 1 of the quarter against close. That's the number that tells you whether your pipeline data is trustworthy.
Benchmark: best-in-class teams hit within 10% of forecast. Average is 20-30% variance. If you're above 30%, your pipeline data has a hygiene problem.
3. Win Rate
Opportunities won / total opportunities (won + lost). Exclude "no decision" if you want to see competitive win rate. Include it if you want to see the full picture. Both are useful.
Track the trend more than the absolute number. A win rate declining from 30% to 22% over three quarters is a signal, even if 22% is within industry norms.
4. Sales Cycle Length
Average days from opportunity creation to close. Segment by deal size, because a $10K deal closing in 30 days and a $200K deal closing in 120 days should not be averaged together. That blended number helps nobody.
5. CAC Payback Period
How many months until a customer pays back their acquisition cost. This matters for SaaS and subscription businesses especially. Healthy range: 12-18 months. Over 24 months is a problem. Under 6 months means you might be underpricing. See our CAC definition for calculation details.
6. Net Revenue Retention
Revenue from existing customers this period / revenue from those same customers last period. Includes expansion, contraction, and churn. NRR above 120% means your customer base grows without new logos. Below 100% means you're leaking faster than you're filling. Full breakdown.
7. Quota Attainment
Percentage of reps hitting quota. The aggregate number matters, but the distribution matters more. Is it 60% of reps at quota with a tight bell curve? Or 30% of reps crushing it while 70% miss? Same average, very different problems.
The Three Dashboard Audiences
The same data serves different audiences. Build for each one.
Executive dashboard (CEO/CRO/Board)
- Refresh: weekly, with monthly deep-dives
- Metrics: revenue vs plan, pipeline coverage, forecast accuracy, NRR, CAC payback
- Format: 5-7 metrics on one screen. Trend lines, not tables. Red/yellow/green status indicators.
- Rule: if it takes more than 30 seconds to understand, redesign it
Management dashboard (VP Sales, VP Marketing)
- Refresh: daily to weekly
- Metrics: pipeline by stage, rep activity, conversion rates by source, campaign performance, deal velocity by segment
- Format: interactive filters for team, segment, time period. Drill-down capability.
- Rule: managers need to answer "why" questions. Give them the ability to slice the data themselves.
IC dashboard (reps, SDRs, CSMs)
- Refresh: real-time or daily
- Metrics: personal pipeline, activity targets, deal health, next best action
- Format: personal scorecards. Stack rank optional (some cultures thrive on it, others don't).
- Rule: show reps what they can control. Pipeline coverage and activity, not CAC payback.
The 5 Most Common Reporting Mistakes
1. Too many metrics
If your weekly review covers 25 KPIs, you're covering none of them. When everything's a priority, nothing is. Limit executive dashboards to 7 metrics. Limit weekly reviews to 3-5 discussion topics. The goal isn't comprehensive coverage. It's focused attention on what needs to change.
2. Reporting lagging indicators only
Revenue closed last month is interesting. It's also too late to change. Pair every lagging indicator with its leading counterpart. Revenue closed (lagging) pairs with pipeline created (leading). Churn rate (lagging) pairs with product usage and NPS trend (leading).
3. No context on the numbers
A win rate of 25% means nothing without context. Is it up or down? What's the benchmark? What changed? Every metric on your dashboard needs: current value, trend direction, comparison period, and target. Four data points per metric, minimum.
4. Building dashboards nobody requested
Before building anything, ask: "What decision will this dashboard help you make?" If the answer is vague ("I just want to see the data"), push back. Dashboards without decision-making purpose become shelfware.
5. Using the wrong tool
Native CRM reporting handles 80% of use cases. Salesforce reports and dashboards, or HubSpot's reporting module, are sufficient for most operational reporting. You need a dedicated BI tool (Tableau, Looker, Power BI) only when you're combining data from multiple sources or need analysis that CRM reporting can't do.
Don't buy Tableau because it looks impressive. Buy it because your CRM can't answer the questions your executives are asking.
Building the Weekly Pipeline Review
The pipeline review is the most important recurring meeting in most revenue orgs. Here's the format that works:
- 90 seconds: the scoreboard. Where are we vs plan? Pipeline coverage ratio. Forecast confidence. No discussion, just numbers.
- 5 minutes: what changed this week. Deals that moved forward, deals that stalled, new pipeline created. Focus on movement, not status.
- 10 minutes: deal-level deep dives. Pick 3-5 deals that need attention. What's the next step? What's the risk? Who needs to do what by when?
- 5 minutes: actions and owners. Every discussion point gets an owner and a deadline. Write them down in the meeting, not after.
Total: 20-25 minutes. If your pipeline review runs over an hour, you're reviewing too many deals or having strategy discussions that belong in a different meeting.
Data Quality Is the Foundation
None of this works if the data is bad. The most common data quality issues that break reporting:
- Stale pipeline: Opportunities that haven't been updated in 30+ days. If close dates keep getting pushed without notes, the data is fiction.
- Missing fields: Amount, close date, stage, and next step should be required. Every empty field is a reporting gap.
- Inconsistent stage definitions: If "Discovery" means different things to different reps, your stage conversion data is meaningless. Document what each stage means and what criteria advance a deal.

Invest in data quality before investing in better dashboards. A beautiful dashboard built on bad data is worse than an ugly one built on clean data, because the beautiful one gets trusted.
Connecting Reporting to Action
The test of a good dashboard isn't whether people look at it. It's whether people do something different because of it.
Every metric should have a defined response. If win rate drops below X%, trigger a deal review process. If pipeline coverage falls below 3x, increase outbound activity. If forecast variance exceeds 20%, audit the pipeline with frontline managers.
Without defined responses, dashboards are wallpaper. With them, they're an operating system.
