The procurement decision for AI SDRs has quietly moved from CROs and VP Sales to RevOps. The reason is simple: the technology mostly works at the model layer. What breaks is everything around it. Deliverability, CRM data, pipeline reporting, attribution, integration. The places where RevOps lives.

The Five Integration Risks Most Teams Underestimate
1. Deliverability collapse
Sending 5,000 cold emails a week from a fresh domain is a one-way ticket to spam folders even with the best AI personalization. The risk peaks 60-90 days into a deployment, when the campaign feels like it is working and senders trust the volume. RevOps should own the email infrastructure decision: dedicated subdomains, proper warm-up, mailbox rotation, and reputation monitoring outside of the AI vendor's dashboard.
2. CRM data quality
AI SDRs ingest contact data from one source (vendor's enrichment), enrich it during outbound, and write back to your CRM. The data they write is rarely structured the way your existing reports expect. The most common failures: duplicate contacts created with slightly different email casings, unmapped picklist values polluting reports, and lifecycle stage transitions firing on automated AI activity instead of real intent. Audit the field-level write behavior before signing.
3. Pipeline reporting drift
If your AI SDR is generating meeting bookings, those meetings show up in your pipeline. If your reporting joins on opportunity creation date, conversion rates, and source attribution, AI-sourced meetings will quietly distort all three. The AI books fast, qualifies loosely, and inflates top-of-funnel volume. Without explicit segmentation in your pipeline reporting, you cannot tell whether the AI is helping or hurting at the stage that actually matters: closed-won.
4. Attribution leakage
UTM tags, source fields, and campaign attribution were designed for a world where humans drove outbound. AI SDR vendors track their own attribution in their own dashboards. If you do not explicitly tag AI-sourced meetings in your CRM with a custom field that flows through to revenue reports, you will lose the ability to measure ROI cleanly. This is the single most common diagnostic failure RevOps inherits.
5. Kill switch readiness
The most under-discussed integration question: how do you turn it off cleanly? When the brand team flags a problematic email, when deliverability craters, when the AE team rebels — how fast can you stop new outbound while preserving the data trail? Most vendor contracts have multi-day notice periods. Build the kill switch on your side: pause via your email infrastructure, not via the vendor.
Where AI SDRs Plug Into Your Stack
Three architecture patterns are emerging, and the choice has long-term implications.
Pattern A: Vendor-owned stack
The AI SDR vendor provides email infrastructure, contact data, sequencing, and meeting booking. You hand over a list of target accounts and a CRM webhook for booked meetings. Fastest to deploy. Highest switching cost. Least visibility. Best for SMB teams that lack ops capacity.
Pattern B: BYO infrastructure
You bring your own email infrastructure (Smartlead, Instantly, or self-hosted), contact data (Clay, Apollo, ZoomInfo), and CRM. The AI SDR vendor sits as the orchestration layer. More setup. Lower switching cost. Better visibility. Recommended pattern for mid-market and above.
Pattern C: Hybrid managed service
You bring infrastructure and contact data. The vendor provides AI plus dedicated implementation and oversight FTE. Used by enterprise teams who want AI economics with white-glove service. Highest cost, lowest internal lift.
The 30-60-90 Rollout Playbook
The most successful AI SDR deployments treat the rollout like a phased software launch, not a tool turn-on. Compress the timeline at your peril.
Days 1-30: Infrastructure and segmentation
- Set up dedicated subdomain or sending infrastructure with proper warm-up
- Define and tag the test segment (one ICP, one geography, one persona max)
- Add a custom CRM field for "AI-sourced" with cascading flow into pipeline and revenue reports
- Define kill-switch criteria explicitly: deliverability threshold, complaint rate, AE rejection rate
- Run vendor data through a duplicate audit before any sends
Days 31-60: Limited live campaign
- Send to 200-500 contacts in the test segment, not the full ICP
- Monitor deliverability daily through Postmaster Tools and SeedList
- Audit CRM writes weekly: duplicates, picklist pollution, lifecycle transitions
- Compare AI-sourced meeting quality to human-sourced in pipeline review
- Document every CRM-side correction the team has to make manually
Days 61-90: Scale or kill
- Decision point: scale to broader ICP or terminate
- If scaling, document the integration runbook formally before adding volume
- If terminating, preserve the data: which contacts touched, what was sent, what booked
- Brief the AE team on what changed and what to expect
- Set quarterly review cadence for AI-sourced pipeline performance
Metrics to Watch (and Kill Switch Criteria)
Five metrics matter more than meeting volume during AI SDR rollout. Track them weekly.
- Inbox placement rate — Below 80% triggers a deliverability investigation. Below 60% is a kill switch.
- AE-flagged poor-fit rate — Above 30% means the AI is booking the wrong meetings. Above 50% is a kill switch.
- Meeting-to-opportunity conversion — Should be at least 50% of human-sourced rate. Below 30% is a kill switch.
- Brand complaints / unsubscribes — Track absolute numbers and language. Three "this is spam, please stop" replies in a week is a yellow flag. Ten is a kill switch.
- CRM data quality drift — Duplicate contact creation rate, picklist anomalies, lifecycle transition errors. Any sustained drift from baseline is a yellow flag.
Set thresholds before you go live. Pre-committing to the kill criteria is the only way to actually pull the plug when sentiment is mixed and politics get involved.
What This Means for the RevOps Function
AI SDRs are not the first foundation-shifting tool RevOps has had to integrate, but they are the first where the failure modes are this distributed across the stack. The function is becoming more like SRE for revenue: monitoring, instrumentation, and runbooks for systems that operate semi-autonomously.
The teams getting this right share three traits. They treat AI SDRs as a managed system with explicit ownership, not a tool the sales team self-serves. They build observability into the deployment from day one. They write the kill switch before they write the rollout plan.
