Pattern C: AI tool for net-new workflows only
Existing workflows stay in Zapier or Make. New workflows that genuinely benefit from AI reasoning go to Lindy or similar. Two parallel systems with clear boundaries. Easiest to govern but creates two operational surfaces. Recommended pattern for most mid-market RevOps teams in 2026.
The 30-60-90 Rollout Playbook
Successful AI workflow automation deployments treat the rollout as a phased capability launch, not a tool turn-on. The temptation to compress the timeline is real because the tools feel easy. Resist it.
Days 1-30: Architecture and guardrails
- Choose your stack pattern (A, B, or C) and document the rationale
- Define which actions require human approval and which can run autonomously
- Set data residency and LLM routing requirements with vendor
- Establish ownership: which RevOps person reviews new workflows before they go live?
- Pick the first three workflows for pilot, prioritizing low-risk and high-leverage candidates
Days 31-60: Three pilot workflows live
- Deploy three pilots with explicit scope boundaries documented
- Monitor weekly: action accuracy, data quality drift, audit trail completeness

Metrics to Watch (and Kill Switch Criteria)

- Action accuracy rate — Percentage of agent actions that match the intended outcome. Below 90% on critical workflows is a yellow flag. Below 80% is a kill switch.
- Human override rate — How often someone has to manually correct or reverse an agent action. Above 10% means the agent isn't ready. Above 25% is a kill switch.
- Data quality drift — Duplicate records created, picklist anomalies, lifecycle stage transitions firing incorrectly. Any sustained drift from baseline triggers investigation.
- Audit trail completeness — Can you reconstruct why the agent did what it did, for any given action? If no for any critical workflow, the deployment is not production-ready.
- Workflow proliferation rate — How many new workflows are being created per month, and what percentage have documented owners and review status? Unmanaged proliferation is the most common silent failure mode.
Set thresholds before going live. Pre-committing to kill criteria is the only way to actually pull a workflow when politics get involved.
What This Means for the RevOps Function
AI workflow automation is reshaping the RevOps role similarly to how AI SDRs are reshaping outbound, but on a faster timeline. Marketing operators and customer success leaders are building their own agents. Without governance, the operations function fragments into department-owned workflow systems with no central coordination.
The RevOps teams getting this right share three patterns. They establish governance before the tools spread. They treat AI agents as a managed system requiring SRE-style observability. They build audit and review processes into the deployment from day one, not retroactively.
