AI compliance is moving from CISO and GRC into RevOps because RevOps owns the tools and the data flows. Five gaps most teams have today: incomplete AI inventory, no documented data flow per vendor, missing procurement criteria for AI specifically, no review cadence, and no kill switch for non-compliant tools. Build a baseline in 90 days using existing frameworks (NIST AI RMF, ISO 42001) — not from scratch.
AI compliance was a CISO problem in 2024. By 2026, it became a RevOps problem too. The reason is simple: ISO 42001, the EU AI Act, and emerging US state-level AI laws all require things that RevOps owns — a complete inventory of AI use cases, documented data flows for each AI vendor, vendor due diligence on AI-specific risks, and audit trails for AI-driven decisions. The CISO can require these. RevOps has to actually produce them.
The pressure is real. Procurement teams are now asking AI-specific questions during vendor reviews. Legal is asking RevOps to map data flows for every AI-touching tool. The board is asking executives to confirm AI risk is governed. Most RevOps teams discovered they were the de facto owner only after the questions started coming in.

Five Compliance Gaps Most RevOps Teams Have Right Now
1. Incomplete AI tool inventory
Ask three RevOps people what AI tools the company uses, and you'll get three different lists. ChatGPT enterprise gets named. Marketing's AI copywriter doesn't. Sales' AI SDR pilot doesn't. The procurement-blessed tools get tracked; the experiments don't. ISO 42001 requires a complete inventory of AI systems in use, including pilots and shadow IT. Without this, every other compliance step fails.
2. No documented data flow per vendor
For each AI tool, you should know: what data goes to the vendor, which LLM it's processed by, where the output goes, and what is retained. Most RevOps teams have this for one or two tools and not for the rest. Legal and procurement teams now ask for this in writing. If you can't produce it, the vendor evaluation stalls.
3. Missing AI-specific procurement criteria
Most procurement processes were designed for SaaS that doesn't make decisions. AI tools introduce new risk dimensions: model provenance, training data sources, hallucination rates, audit trail depth, kill-switch readiness. Generic procurement checklists don't catch these. RevOps should own an AI-specific addendum to vendor reviews, even if procurement is technically led by another team.
4. No review cadence for active AI tools
Compliance is not a one-time procurement check; it's an ongoing program. AI vendors update their models, change data flows, expand actions. Without a quarterly review cadence, your inventory and data flow documentation goes stale within months. Build the review process into RevOps' existing operational rhythm rather than treating it as a separate workstream.
5. No kill switch for non-compliant tools
When a tool fails a compliance review (vendor breach, regulatory change, internal incident), how fast can you stop using it while preserving operational continuity? Most teams discover this question only when they need the answer. Define rollback procedures for every AI tool during procurement, not after deployment.
Building Your AI Tool Inventory (and Keeping It Current)
The inventory is the foundation. Without it, every downstream compliance step is guesswork. Three sources combine to produce a complete inventory.
Source 1: SSO and procurement records
Pull the list of all SaaS tools active via SSO, plus all tools paid for through procurement in the last 24 months. Filter for tools that explicitly market AI capabilities (look for "AI," "GPT," "agent," "LLM" in vendor materials). This catches the official tools but misses unsanctioned use.
Source 2: Cloud cost and API spend audit
Review cloud spend logs for OpenAI, Anthropic, Google, AWS Bedrock, Azure OpenAI, and other AI providers. Direct API usage often happens in engineering and data teams without flowing through procurement. This catches DIY AI deployments and shadow tooling.
Source 3: Department-level surveys
Ask each function (sales, marketing, customer success, finance, HR) to list the AI tools their team uses. Include free trials, browser extensions, and personal-account AI tools used for work. This catches shadow IT that the first two sources miss.
Combine the three sources. Deduplicate. Categorize by use case (outbound sales, content generation, data analysis, customer service, etc.). The output is your initial inventory. Update it quarterly. Use the same three-source process each cycle so the inventory stays current as the AI landscape evolves.
Vendor Procurement Criteria That Actually Work
Generic security questionnaires miss most AI-specific risks. Add these criteria to every vendor review for tools with AI components.
- Data flow architecture in writing. Which LLMs does the tool call? What customer data is sent? What is retained vs ephemeral? Which third-party processors are involved? Get the answer in writing on the vendor's letterhead, not just verbally on a call.
- SOC 2 Type II compliance. Table stakes for enterprise procurement. Verify current certification, not previous-year reports. Ask for the most recent audit report, not just the certification letter.
- NIST AI RMF or ISO 42001 alignment. Ask the vendor explicitly: which AI governance framework do you align to, and what controls have you implemented? Most vendors can answer for SOC 2 but stumble on AI-specific frameworks. Their answer reveals how mature their AI governance actually is.
- Training data and model provenance. Was the model trained on customer data? Can customer data be used in future training? Get explicit opt-out language in the contract. Many vendors default to opt-in for training; flip the default.
- Audit trail depth. For tools that take actions, can you reconstruct why an action was taken for any given event? Logs without reasoning are insufficient for ISO 42001 audits.
- Kill switch and data export. What happens to your data if you terminate the contract? How fast can you fully stop the tool's actions in an emergency? Both questions need clear answers in the contract.
- EU AI Act risk classification. Where does the vendor's tool fit in the EU AI Act risk taxonomy (minimal, limited, high-risk, prohibited)? Vendors should know this. If they don't, that's a signal about their compliance maturity.
The 30-60-90 Rollout for an AI Compliance Baseline
Building a compliance program from scratch takes months. But a working baseline is achievable in 90 days if you sequence the work correctly.
Days 1-30: Foundation
- Build initial AI tool inventory using the three-source method
- Pick a primary framework: NIST AI RMF (US default), ISO 42001 (international standard), or EU AI Act compliance (if EU-facing)
- Document data flows for the top 5 highest-risk tools (anything that touches customer PII or makes outbound decisions)
- Draft AI-specific procurement criteria addendum to existing vendor review process
- Identify the compliance program owner — typically a senior RevOps person with legal/security partnership
Days 31-60: Documentation
- Complete data flow documentation for all tools in the inventory
- Identify and document gaps where vendor responses were insufficient
- Establish quarterly review cadence with calendar invites and templates
- Run AI-specific procurement criteria on any active in-flight vendor evaluations
- Build the AI policy document for internal teams (what they can and can't do with AI tools)
Days 61-90: Operationalize
- Run first full quarterly review of the inventory and data flows
- Document kill switch procedures for top 10 tools
- Train procurement team on the new AI-specific addendum
- Brief security and legal partners on the program structure
- Plan the next quarterly cycle with explicit metrics
Metrics, Audit Cadence, and Kill Criteria
Five metrics tell you whether the AI compliance program is actually working. Track them quarterly.
- Inventory completeness — Percentage of AI tools captured in formal inventory versus what the three-source audit reveals. Below 90% means the inventory process is leaking.
- Data flow documentation coverage — Percentage of inventoried tools with complete documented data flows. Below 80% on highest-risk tools is a yellow flag.
- Vendor response quality — Percentage of vendors providing satisfactory answers to AI-specific procurement criteria. Persistent low scores from a vendor signal compliance maturity gaps that may force replacement.
- Review cadence adherence — Percentage of tools reviewed on schedule. Drift here is the leading indicator of program decay.
- Incident response time — When a compliance incident occurs (vendor breach, regulatory change, internal violation), how long until the response is complete? Track this from your first real incident as a baseline.
What This Means for the RevOps Function
AI compliance is the third major function shift RevOps has absorbed in two years, after AI SDRs and workflow automation. The role is becoming more like a hybrid of operations and governance. The best RevOps teams are leaning into this rather than resisting.
Three patterns separate the teams getting compliance right. They build the program before the regulators force them to. They treat compliance as ongoing operational work, not a project. They partner with security and legal early, so the compliance work has executive air cover when it matters.
